Dr. Jim Taylor: Build a Positive and High-Performing Sports Team Culture

Some sports are ready-made for a discussion about the influence of team culture on individual and team performance. Team sports, such as basketball, football, and soccer, require that time and energy be devoted to building a culture that will lead to success. Without this discussion, the chances of a team being successful are small.

Individual sports, however, often don't give much attention to team culture despite the fact that most individual sports are built around a team structure, for example, track and field, ski racing, and tennis. The fact is that, for individual sports, the influence that individual athletes can have on a team, whether healthy or toxic, is just as important as in true team sports. Nor do we often think about how an individual sports team can have a significant effect on the performances of its individual members.

Yet, have you ever been on a "downer" team? I'm talking about one that is permeated with negativity, unhealthy competition, and conflict. It sure doesn't feel good and it can definitely interfere with your performing your best. Whether you are an athlete on a team or one of its coaches, you can have a big impact on how your team gets along, functions, and performs.

In addition to my psychology work with athletes, I consult extensively in the corporate world where I help executives and companies to maximize individual and team performance. One of the most important areas I focus on in this work involves helping senior management to create an organizational culture that is positive and high performing. While working with the coaching staffs of several junior sports programs, it occurred to me that developing a healthy team culture is as important in the sports world as it is in the corporate world. So, in applying these concepts to sports programs, let's start with an understanding of what a team culture is and why it is of essential value.

A culture is the expression of a team's values, attitudes, and beliefs about sports and competition. It determines whether, for example, the team's focus is on fun, mastery, or winning or whether it promotes individual accomplishment or team success. The culture is grounded in an identified sense of mission and shared goals, for instance, the goal of qualifying for a regional championships or winning a state title.

Individual sports teams are complicated a bit by the fact that they aren't really team sports. Unlike true team sports such as basketball or football, the success of one athlete isn't dependent on how his or her teammates perform. Yet, I'm sure that you would agree that the culture of a team, whether healthy or unhealthy, has a real impact on its individual athletes. For example, a team that is in constant conflict or has a negative atmosphere will bring team members, athletes and coaches alike, down and this unpleasant atmosphere will also hurt individual athletes' performances. Conversely, a team culture built on positive energy, support, and fun will lift everyone up, feel comfortable and supportive, and the results will show it.

The culture creates norms of acceptable behavior on a team, either explicitly or implicitly conveying to members what is allowed and what is not. These norms can dictate to team members how to behave, communicate, cooperate, and deal with conflict. When clear norms are established, everyone on a team is more likely to abide by them.

Very importantly, the culture creates the atmosphere that permeates every aspect of a team's experience. Is the atmosphere relaxed or intense? Light-hearted or competitive? Supportive or competitive?

All of these qualities of a culture have real implications for how the team functions, how its members get along, and, crucially, how the athletes on the team perform and the results they get. When a team has a defined culture that is understood by all of its members, they feel an implicit pressure (in the good sense) to support that culture.

How a Team Culture Develops

Coaches can allow the culture of their team to develop in one of two ways. First, it can emerge naturally as an expression of its individual members. The benefits to this "organic" approach is that team members feel a sense of ownership for the culture because they created it. But there is a risk that the creation of the team be unfairly shaped by one or a few team members who may be particularly assertive or controlling, leaving other members of the team feeling marginalized and powerless. And a real danger can arise when the team culture is hijacked by a small subset of the team who are more interested in exerting their own power over the team, however unhealthy it might be. The result can be a truly toxic culture that serves neither the best interests of the team as a whole or its individual members.

The second approach, and the one that I recommend, is for coaches to take an active (though not dominating) role in the creation of a team culture. Through your leadership and open discussions with team members, your team can identify the values, attitudes, and beliefs that you and your athletes want to act as the foundation of the team culture. You can also discuss what all of you feel is important in terms of the atmosphere you want to create, the expectations the team has about their behavior, and the way in which team members communicate. This collaborative approach to team culture will ensure that members feel a sense of ownership for the culture and, as a result, are more likely to live by its dictates.

Training Group Subcultures

In addition to the over-all culture that a coaching staff fosters to best serve the goals of the entire team and the needs of all of its athletes, training groups (e.g., based on age, ability, or specialty) or position groups (e.g., football lineman or receivers) within the larger team can also create their own cultures. These training-group cultures better reflect the individual personalities of their coaches and athletes and the unique goals that they are pursuing. These subcultures also allow athletes who may be unable to take a leadership role in the team as a whole to exert influence within their group.

Questions to Ask

Coaches, I encourage you to sit down with the rest of the coaching staff and your athletes to discuss the kind of culture your team wants to have. You should ask the following questions (and any others that you think relevant). Training groups can ask the same questions:

  • What values do we want to act as the foundation for our team culture?
  • What attitudes and beliefs about your sport, competition, and team do you want to hold?
  • What are the goals that the team wants to pursue?
  • How do the athletes and coaches want to treat each other?
  • What kind of atmosphere do we want on your team?

When you ask and answer these questions, you are proactively developing a team culture of your team's own design rather than leaving it to chance. In doing so, you are building a team that has its best chance of being positive and supportive and, as a result, performing at its highest level possible.

It might be easier than previously thought for a planet to overheat into the scorchingly uninhabitable "runaway greenhouse" stage, according to new research by astronomers at the University of Washington and the University of Victoria published July 28 in the journal Nature Geoscience.

In the runaway greenhouse stage, a planet absorbs more solar energy than it can give off to retain equilibrium. As a result, the world overheats, boiling its oceans and filling its atmosphere with steam, which leaves the planet glowing-hot and forever uninhabitable, as Venus is now.

One estimate of the inner edge of a star's "habitable zone" is where the runaway greenhouse process begins. The habitable zone is that ring of space around a star that's just right for water to remain in liquid form on an orbiting rocky planet's surface, thus giving life a chance.

Revisiting this classic planetary science scenario with new computer modeling, the astronomers found a lower thermal radiation threshold for the runaway greenhouse process, meaning that stage may be easier to initiate than had been previously thought.

"The habitable zone becomes much narrower, in the sense that you can no longer get as close to the star as we thought before going into a runaway greenhouse," said Tyler Robinson, a UW astronomy postdoctoral researcher and second author on the paper. The lead author is Colin Goldblatt of the University of Victoria.

Though further research is called for, the findings could lead to a recalibration of where the habitable zone begins and ends, with some planets having their candidacy as possible habitable worlds revoked.

"These worlds on the very edge got 'pushed in,' from our perspective they are now beyond the runaway greenhouse threshold," Robinson said.

Subsequent research, the astronomers say, is needed in part because their computer modeling was done in a "single-column, clear-sky model," or a one-dimensional measure averaged around a planetary sphere that does not account for the atmospheric effect of clouds.

The findings apply to planet Earth as well. As the sun increases in brightness over time, Earth, too, will move into the runaway greenhouse stage but not for a billion and a half years or so. Still, it inspired the astronomers to write, "As the solar constant increases with time, Earth's future is analogous to Venus's past."

The multi-billion dollar merger between advertising giants Publicis and Omnicom will create the world's largest ad agency but their competitors brushed off concerns about a more powerful rival on Monday.

Martin Sorrell, the chief executive of WPP, currently the world's largest ad agency, told CNBC that he was not quaking in his boots yet.

"In terms of size, at the end of the day, if you look at the geographies, it doesn't really create great scale except in the U.S. and obviously the regulators are going to take a good hard look at that," Sorrell told CNBC Europe's "Squawk Box."

The global advertising market began its week with news of the creation of the world's biggest firm in the sector, after France's Publicis and U.S.-based Omnicom announced at the weekend they were joining forces to form a group worth $35.1 billion, overtaking global leader WPP.

David Jones, chief executive of French advertising agency Havas, said he was "very surprised" by the merger, and questioned the rationale of the deal for clients and employees.

"It's clearly a very cleverly constructed deal and I think it makes huge sense for the two current CEOs and works for them, but I think you end up making two people happy and 130,000 [people] and many clients concerned and destabilized," he told CNBC's "Worldwide Exchange."

Jones said Havas wouldn't block the deal for anti-trust reasons.

Both WPP's Sorrell and Havas's Jones said a bigger agency wasn't what clients wanted, rather marketers wanted agencies that were more nimble, entrepreneurial and less bureaucratic.

Shares of WPP were up 2.38 percent on Monday morning, while Havas's shares were up 6 percent. Trading in shares of Pubicis would resume at 2.30 p.m. London time, when the U.S. market opened.

Analysts also questioned whether Omnicom and Publicis could execute on the merger.

Potential issues include how the firm will cope with its bases split between the U.S. and Europe, whether the two cultures can be combined effectively and potential conflicts of interest in terms of representing competing clients.

The firms will now collectively represent competing brands, including Coca-Cola and Pepsi, McDonald's and Taco Bell.

"Clients really have not been taken through the pros and cons of this in any great detail and it's going to be very interesting to see what happens," WPP's Sorrell said.

Mike Amour, CEO of Asia Pacific at advertising network Project Worldwide, said the merged firm could tackle this concern by being open and transparent with its clients.

"As long as the agencies are transparent and are upfront with their clients about potential conflict [the issue can be avoided]. This is not the first time this has happened in regards to clients from similar categories sitting under the same agency," he said.

Publicis's 71-year old CEO Maurice Levy and Omnicom's 60-year old CEO John Wren will run the merged group together for the first two-and-a-half years, after which Wren will take the reins.

"Time will tell if the cultures will click and whether clients and talent benefit - and how $500 million of synergies will be generated without job cuts. Co-CEOs is not an easy structure," Sorrell added.

"Having said all that I think it's a tremendous deal for Publicis. It's an extremely bold, brave and surprising move...but we'll have to see how this all plays out."

Changing with the times
The global advertising industry has been undergoing a rapid transformation in recent times with the rise of digital marketing. Major ad agencies have been snapping up digital marketing companies in emerging markets in recent years in a bid to compete.

The newly merged firm Publicis Omnicom Group could be better able to compete with global giant WPP, Project Worldwide's Amour said, especially in terms of pursuing business in India and China.

"It's a very bold move in regards to the very fast developing economies such as India and China. WPP has made strong inroads there over the past 20 years, Omnicom and Publicis have been slower in that regard, so this will accelerate their ambitions in these geographies," Amour said.

Publicis Omnicom Group is set to spend around $100 billion a year in marketing budgets for its clients, equivalent to 20 percent of the global media business, Reuters reported, which means the deal could be subject to scrutiny from antitrust regulators.

The deal is expected to be closed in the final quarter of this year, or the first quarter of 2014.

Obama and McCain: Washington's newest odd couple

WASHINGTON (AP) -- There was no conciliatory phone call, no heart-to-heart talk to soothe the tensions. No one knows exactly when President Barack Obama and Republican Sen. John McCain went from bitter rivals in the 2008 presidential campaign and foes over health care and national security to bipartisan partners.

Yet in recent months, an alignment on high-profile domestic issues - not to mention an eye on their respective legacies - has transformed Obama and McCain into Washington's most unexpected odd couple. The Arizona senator is a regular visitor to the West Wing and in near-daily contact with senior White House officials.

McCain, in an Associated Press interview, said that he and Obama "trust each other." White House chief of staff Denis McDonough, among the Obama advisers who speak regularly with McCain, praised the lawmaker as a "refreshing" partner who "welcomes a debate and welcomes action."

Like any good business arrangement in the nation's capital, the secret to the new Obama-McCain alliance ultimately comes down to this: Both sides believe that working together is mutually beneficial and carries little political risk.

For Obama, the senator has become a rare Republican backer of important elements on the president's second term agenda, including immigration overhaul, stricter background checks for gun buyers, and perhaps a fall budget deal.

In return, McCain has secured increased access to the White House and an opportunity to redeem his reputation as a Capitol Hill "maverick." That image was tainted when McCain tacked to the right during his failed 2008 presidential run against Obama.

"I've told the people of Arizona, I will work with any president if there are ways I can better serve Arizona and the country," McCain said. "That seems to be an old-fashioned notion but it's the case."

Indeed, the level of attention lavished on a functional working relationship between the Democratic president and the Republican senator underscores how rare such partnerships have been during Obama's tenure.

Lawmakers, including some Democrats, long have chafed at Obama's distant dealings with Capitol Hill and his supposed lack of understanding about how Congress operates.

It's unlikely that Obama and McCain's partnership will lead to a larger detente between the White House and congressional Republicans. While McCain may have sway over some like-minded members of the Senate Republican caucus, he has considerably less influence with his party's more conservative wing, particularly in the GOP-controlled House.

Still, the White House is hopeful that forging policy breakthroughs with McCain and other Senate Republicans will isolate the House GOP and perhaps persuade them to act.

The first test of that strategy probably will be the White House-backed immigration overhaul. McCain helped write and shepherd the bill through the Senate last month. Its future in the House is deeply uncertain.

The administration also will try to work with McCain ahead of impending budget battles, McDonough said, given that the senator and the White House agree there is a negative impact from across-the-board federal budget cuts, particularly on the military and defense industry.

McDonough said it's not just a shared view on policy that has made McCain an attractive partner to Obama on these and other issues. It's their mutual disdain for Washington meetings that never move beyond the standard talking points.

"Part of what's great to work with him is his impatience with that," McDonough said. "You can kind of get into the meat of the matter very quickly"

Obama and McCain were never close during the president's brief tenure in the Senate. While McCain is a creature of Capitol Hill, Obama largely saw Congress as a stepping stone to bigger things. The relationship deteriorated during frequent clashes in the 2008 presidential campaign, and it often appeared during Obama's first term like it would never recover.

In 2010, the two sparred during a televised negotiating session on health care. McCain chastised Obama for brokering deals behind closed doors, to which the president snapped, "We're not campaigning anymore. The election is over."

McCain replied: "I'm reminded of that every day."

White House advisers still bristle over McCain's accusations that the administration covered up details of last year's deadly attacks on Americans in Benghazi, Libya, as well as his relentless criticism of former U.N. Ambassador Susan Rice's role in that alleged effort.

McCain's criticism contributed to Rice's decision to withdraw from consideration as Obama's secretary of state. She now serves as White House national security adviser, a post that does not require Senate confirmation.

McDonough acknowledged that McCain's role in keeping the Benghazi controversy alive has been a source of frustration. But he credited the senator with largely shelving his criticism of Rice once she joined the White House staff.

"The way he's worked with her since she became national security adviser speaks to his interest in making sure that even where we disagree, we're finding a way to work together when we can," McDonough said. "I know the president has appreciated that."

McCain said his stronger ties with the president on domestic issues won't keep him from challenging the president on national security issues, including Syria, where McCain backs a more aggressive U.S. response than does the administration. But he said there's a way to strike an appropriate balance.

"He is the president of the United States," McCain said. "You can strongly disagree and still be respectful."
